How many messages before you suggest a call?

Three to four, and none of them about you. In the r/personaltraining "DM Sales" thread, the coach whose leads kept going quiet was told the reason in one line: spend "3 to 4 messages just showing you genuinely understand their problem before you mention anything about working together." In these scripts that is the opener and the three qualifier questions; the invite is script 8, and it arrives only after the third answer. What questions qualify a lead in DMs?

Three, in order: what they want to be different in three months, what they have tried in the last twelve months and what happened, and whether the price band is one they are ready to invest in. The third is the one coaches skip and the one that saves the most time; the thread on how to stop attracting broke teens is a page of coaches who learned to ask it early, and the funnel playbooks that run comment-to-DM at scale use the same three (goal, what has not worked, budget) as the filter before any call. How fast should you reply?

Within minutes for the keyword delivery, within the hour for everything else, and never faster than you can read the answer. The person who commented the word is on the app now and gone in twenty minutes, which is the one job an automation does better than you: script 3 can go out the second the comment lands. From script 5 on, speed matters less than reading; a reply that answers a question they did not ask is slower than one that comes an hour later and lands. What should you never send in a DM?

  • Mass DMs or the same opener to fifty people; the third person spots the template and says so in your comments.
  • A pitch, a price or a link in message one. Three to four messages of understanding come first.
  • Voice notes to strangers. Voice is for people who already replied twice.
  • "Hey girl", "hey hun", a compliment on their photo, or any opener you would not say to a stranger at the gym.
  • Fake scarcity: "two spots left", "price goes up Friday". If it is true, put the date in writing on your page, not in a DM.
  • A follow-up more than twice. Day two and day seven, then stop.

I am an online fitness coach. Below are fifteen Instagram DM scripts grouped by moment, and two DMs I actually sent (names removed) so you can copy how I write.

How do you start a DM conversation as a fitness coach without being spammy?

Start from something they did, ask one question about it, and pitch nothing. Should I use DM automation?

For the keyword delivery, yes; for the conversation, no. An automation can send script 3 the moment someone comments the word, which is the reply speed that matters. Everything from script 5 onward is a human reading answers and asking the next question, and a bot cannot do that without the reader noticing. What is a good DM reply rate?

Nobody publishes a reliable figure for coaches, and the threads that quote one are quoting their own week. The better measure is the one you can count: of the people who answered your opener, how many answered all three qualifier questions, and of those, how many booked. If the first number is low, the opener is a pitch in disguise; if the second is low, question three is arriving too early or the band is wrong for the audience your content attracts.
